help with over crowded lilac

I have over crowded lilac trees that i have pretty much butchered :( They were as tall as the dead pine tree that I plan on removing and getting new one. I want to keep the lilacs but try to maintain them properly. I completely took one out next to the pine tree cause it was dead from too much shade. Should I put a certain kind of mulch around the base of the lilacs? Should I wait till next year to try to remove more dead branches and bigger branches? Any pointers would be greatly appreciated. I need help sooo bad. Thank you for everyone that has any ideas for my backyard.

Just be mindful that any pruning you do, you are cutting off the flower buds for next year.
