They need a QUICK draining soil. Compost usually holds water and sand I've heard is not good (I've never tried using it) I'm getting ready to make my gritty mix again because I made the big mistake of not sifting the little particles out. You have volcanic rocks which I heard is good, any chance you can get chicken grit and reptibark? If you go to the search bar on this forum and type Al's gritty mix you'll find a list and size needed for your plants. Hope I helped some. I'm sure someone who knows ALOT more will chime in. Okay, maybe I should ask what kind of soil you have outside...in your yard? You might be able to take some of that-mix with a bit of volcanic rock (1/4 of mix?). Not compost, not sand!! Have any small pebbles to mix in?

In any case, use smaller pots -less soil to stay wet & takes longer to dry out. Try for soil that doesn't stay wet for too long. Only water when dry. Give as much warmth/sun as possible without burning (south-facing window?).

As for rot, cut off rotted parts, leave out a few days to let cuts callous over...plant in soil, but don't water yet. Lightly water after few days or a week. If in doubt...DON'T water! =) Check on them in a few weeks. If you're keeping them as houseplants, water LESS. I find it difficult to keep succulents as houseplants. Watch for some growth on them before starting a regular watering routine.

@LilBit7765 & @rosemariero : Hello, sorry im late for reply... thank you for ur comments, really helpfull. i changed the dirt (vulcano sand + charcoal from Paddy). My Gollum had roots and will recovery now and All my succulents fresh now (some any problem cause loose the color) :) But The jade... still no roots... i hope it will be soon.
