Damaged Encore Azaleas - when to prune

Hi All, I have a row of encore azaleas along the front of my house. They've been in for about 5 years and I haven't had to water them because the water from the downspouts has been enough to take care of them. This summer we went so long without rain (and I didn't think to water them) now a few are looking pretty bad. The top 2/3 of each plant is completely dead but new green growth is coming in at the bottom 1/3. I'm thinking of trimming them back to try and save them.

Question - is it ok to trim them back now or should I wait until Spring? Any other tips for helping them recover?

Thanks,

Franny
