nikko blue winterizing

I bought 12 Nikko blue hydrangeas and planted them last fall they were about four inches tall at the time. I winterized them by putting four stakes around them, wrapping in burlap, and then covering with leaves. I uncovered them three days ago and every one of them had died back to the ground so I bow have 12 hydrangeas that are four inches of dead tan colored twigs. I scraped the bottom of the main stems to see if they were alive and they were green so I think they are still alive. Did i do something wrong? If the growth dies every year they will stay four inches tall and never get bigger. They werecompletky ccovered with leaves even after the leaves settled so they weren't exposed.
