When to cut back hydrangea

I have 2 hydrangea. One is, I believe, an 'Endless Summer' and one is a lace flower which is anonymous. I have never cut either one back and each year they grow bigger. This year, it looks like a lot of overwintering buds and leaves died off and are black (probably due to the weird winter we had) They are both going to flower and leaf out, however, but the dead leaves and stems look bad. When is a good time to cut them back and how much should I cut.
